Scaling scarce expertise instead of hiring it

A member-owned financial cooperative, Canada. Administrative burden was consuming time that should have gone to members, and specialist expertise was concentrated in a small number of people who could not be everywhere.

The situation

What the organization was dealing with

Administrative burden was consuming time that should have gone to members, and specialist expertise was concentrated in a small number of people who could not be everywhere.

Expertise concentration is a quiet constraint in advisory businesses. A handful of people know the answer to the difficult questions, and the organization's capacity is bounded by their availability rather than by demand.

What was done

The work, and the part that was actually hard

Microsoft 365 Copilot was adopted across the organization, with Copilot Studio used both for out-of-the-box capability and for custom agents that made internal expertise reachable by more staff.

Using agents to make internal expertise reachable is a more interesting application than document drafting, and a harder one. It depends on that expertise having been written down somewhere retrievable, which in most organizations it has not.

What each product was doing here

Copilot

Microsoft 365 Copilot

Generative AI inside Word, Excel, Outlook and Teams, grounded in the organization's own content and bounded by each user's existing permissions.

Copilot

Copilot Studio

Agents built over an organization's own knowledge and processes, published into Teams, a website or a phone line.

What transfers

If you were to attempt this

Any organization where the bottleneck is a small number of experts, rather than a small number of staff, has this pattern available to it.

Where it usually gets harder than expected: An agent over incomplete internal knowledge will answer confidently from whatever it has. The knowledge audit is the prerequisite, not the follow-up.

How we would take it on

Our approach to Modern Work & Automation work

1

Check what you already own

Most organizations are licensed for more than they have deployed. This step frequently reduces the engagement we were about to be paid for.

2

Assess permissions before AI

Copilot reaches whatever the user can reach. A decade of casual oversharing becomes visible on day one, and it is entirely avoidable if you look first.

3

Pick scenarios with the business

The functions that will use it know where their week goes. Scenario selection done inside IT produces pilots that impress nobody.

4

Measure in tiers

Usage, then time and quality, then business KPIs. Anyone promising the third before the first exists is guessing.

Recognise the problem?

If any of the above describes your organization, tell us where it hurts most. We will tell you what the same platforms could realistically do in your environment, what we would measure, and whether we think it is worth doing at all.
